Technology is only part of the decision.
Independent counsel for executives deciding how technology, data, process and people should come together — before the organisation commits to the wrong answer.
What are we actually trying to improve?
Many so-called digital transformation decisions begin with a solution before the business problem has been properly defined.
A new platform is proposed. A process is automated. AI is introduced. Reporting is rebuilt. A supplier presents a transformation roadmap.
Each idea may be technically credible. That does not automatically make it the right business decision.
EXCO 8 helps senior leaders separate the objective from the technology being proposed to achieve it.
Digital decisions cross organisational boundaries.
A decision that looks like an IT project can quickly become a question of process, data, people, cost, governance, customer experience and operational risk.
The problem
Is there a clearly defined business problem, or has the proposed technology become the starting point?
The operating model
What changes for the people doing the work, and has the organisation considered how the new process will actually operate?
The information
Does the organisation have the data, ownership and reporting foundations required for the proposed change to work?
The technology
Is the proposed platform proportionate, capable and compatible with what the business already owns?
The economics
Does the full cost — licences, implementation, internal effort, support and future change — stand up against the expected benefit?
The consequence
What happens if the organisation proceeds, delays, chooses an alternative or simply improves the existing approach?
When the answer is not simply “buy another system”.
Digital decisions often sit between traditional functions. The CEO sees a strategic requirement. Finance sees the investment. Operations sees the process. HR sees the people impact. Sales sees the customer journey. Technology sees the systems.
EXCO 8 provides an independent view across those boundaries.
- Digital transformation proposals and business cases
- Process automation and workflow decisions
- Technology-enabled operating model changes
- Build, buy, improve or replace decisions
- Supplier-led transformation programmes
- Outsourcing and managed-service proposals
- Customer and employee experience platforms
- Integration and consolidation decisions
- Projects where technology, data and AI overlap
Modernisation is not a business case.
Newer does not automatically mean better.
A migration can increase cost while reducing capability. A replacement system can repeat the failures of the previous implementation. Automation can recreate an existing feature in a less controlled way. A transformation programme can become expensive activity without improving the underlying business.
EXCO 8 asks what should be true before the proposal deserves approval.
Before a digital decision becomes a digital project.
- What measurable problem are we solving?
- What happens if we do nothing?
- Can the existing process or technology solve more of this than we think?
- What assumptions are hidden inside the business case?
- What internal work will still be required after the supplier leaves?
- What new dependencies, risks or recurring costs are being introduced?
- Are we solving the root problem or moving it somewhere else?
- How will we know the decision worked?
Understand first. Recommend second.
We start with the business objective and the information already available. We examine the proposal, the current environment and the alternatives, then research what is missing.
We keep additional questions to the minimum necessary and return a clear, evidence-based view in business language.
Where useful, your adviser can join supplier demonstrations, ask technical questions directly, challenge assumptions or attend the leadership discussion where the decision is being made.
If we do not believe EXCO 8 can add meaningful value, we will say so before consuming advisory capacity.
A better decision, not a bigger project.
Sometimes the right answer is a new platform. Sometimes it is better integration, clearer data, a smaller change, conventional automation or simply fixing the process already in place.
EXCO 8 has no requirement to make the project larger.
